Ahh the old 1/2MVsquared.... cant change mass, cant change speed, cant change the total energy transfer of the collision. but changing velocity implies an acceleration which contains a time.... increasing the time over which an energy transfer takes place via gradual deformation is the only thing we can use to reduce the energy for each unit of time. same principle behind a stuntperson surviving a fall from a high structure using cardboard boxes or airbags to decelerate rather that having the hard ground do the job all at once with undesired effect.
