There is talk about not removing the head at all. The two options would net out time waise. If you pop the springs off without removing the heads then you would be saving just as much time as you would to unbolt and bolt on a rebuilt head. So then it becomes a cost issue and shipping costs alone would make it not worth it even if you are reusing parts.
It seems like giving the first 100 people brand new engines and then start a circulation of refurbished engines would be cost effective. The dealers could swap in a new engine in 3 hours and then there could be a small staff of Subaru corporate workers who do the rebuilds at a central location and get really good at it. Seems like this would cut down on bad rebuilds done by dealers and people coming back with other problems. But I don't think this would work because people would potentially go from a 20K engine to a refurbished 150K engine.
Regardless this is going to cost a ton of money.
